The Tower of Organizational Health

Those that know me, know how much Patrick Lencioni (Founder and President - The Table Group) has helped and influenced my leadership style over the years, through his books, tools, techniques, and advice, including the latest The Six Types of Working Genius assessment, for bringing greater awareness and productivity to work and life.

 

Given the dozen or so books that Patrick has written, supported by his editor, Tracy Noble, I wondered if it were possible, and how useful it would be, to try and combine my ten favourite Lencioni books into a supportive structure (maybe called the Lencioni Stack, or maybe not, but that does sound like a decent burger!) starting with the foundations and moving up, with the overall theme around leadership development and organizational health, referencing each book, and covering the key points along with their application.

 

So, here goes!

 

The Tower of Organizational Health


 

1. Foundation Layer: Trust and Vulnerability

Book: The Five Dysfunctions of a Team:

  • Key Points:

    • Absence of Trust: Teams must build vulnerability-based trust.

    • Fear of Conflict: Encouraging healthy conflict for idea exchange.

    • Lack of Commitment: Commitment follows open, honest debates.

    • Avoidance of Accountability: Holding each other accountable.

    • Inattention to Results: Focusing on collective results over individual goals.

  • Application: Create a culture where team members feel safe to be vulnerable, which leads to open and constructive conflict, resulting in commitment to decisions, accountability, and a focus on collective success.

 

2. Middle Layer: Clarity and Alignment

Book: The Advantage:

  • Key Points:

    • Organizational Health: Building a cohesive leadership team.

    • Creating Clarity: Ensuring everyone understands the organization’s purpose, values, and goals.

    • Overcommunicating Clarity: Repeatedly communicating key messages.

    • Reinforcing Clarity: Embedding clarity in human systems (hiring, onboarding, performance management).

  • Application: Align the organisation around a clear vision and ensure that this clarity permeates all levels through consistent communication and reinforced practices.

 

3. Support Structure: Effective Meetings and Communication

Book: Death by Meeting:

  • Key Points:

    • Types of Meetings: Different meetings for different purposes (daily check-ins, weekly tactical, monthly strategic, and quarterly/annual off-site).

    • Engaging Meetings: Making meetings interesting to avoid boredom and disengagement.

    • Conflict in Meetings: Embracing productive conflict to solve issues.

  • Application: Structure meetings to fit their purpose, maintain engagement, and use them as a platform for healthy conflict and decision-making.

 

4. Leadership Actions: Servant Leadership and Personal Accountability

Book: The Motive:

  • Key Points:

    • Leadership Motivation: Understanding why leaders choose to lead (responsibility vs. reward).

    • Servant Leadership: True leadership is about serving others, not self-interest.

  • Application: Encourage leaders to reflect on their motivations and adopt a servant leadership mindset to foster a supportive and responsible organizational environment.

 

Book: The Five Temptations of a CEO:

  • Key Points:

    • Temptation to Choose Status Over Results: Prioritizing personal status can undermine organizational success.

    • Temptation to Choose Popularity Over Holding Accountability: Leaders must hold their teams accountable even if it affects personal likability.

    • Temptation to Choose Certainty Over Clarity: Decision-making should be based on what’s best for the organization, not on popularity.

    • Temptation to Avoid Conflict For Harmony: Engaging in constructive conflict is essential for growth and innovation.

    • Temptation to Choose Invulnerability Over Trust: Valuing diverse perspectives leads to better decision-making.

  • Application: Leaders should be aware of these temptations and actively work to avoid them, fostering a healthier organizational environment and making decisions that benefit the organization as a whole.

 

Book: The Ideal Team Player:

  • Key Point:

    • Humble, Hungry, Smart: Ideal team players are humble (lack ego), hungry (driven), and smart (emotionally intelligent).

  • Application: Hire and develop team members who embody these virtues, fostering a collaborative and effective team culture.

 

Book: The 6 Types of Working Genius:

  • Key Points:

    • Types of Genius: Wonder, Discernment, Galvanizing, Enablement, Tenacity, and Invention (WIDGET).

    • Understanding Strengths: Identifying which types of genius each team member possesses.

    • Identify Gaps: See where you are missing specific geniuses in your teams.

    • Optimizing Roles: Assigning roles, tasks, and responsibilities based on individual geniuses.

  • Application: Use the framework to help team members identify their areas of genius, align their roles and work accordingly, and enhance team productivity and satisfaction.

 

5. Strategic Alignment: Clear Direction and Priorities

Book: The Four Obsessions of an Extraordinary Executive:

  • Key Points:

    • Build and Maintain a Cohesive Leadership Team.

    • Create Organizational Clarity.

    • Overcommunicate Organizational Clarity.

    • Reinforce Organizational Clarity Through Human Systems.

  • Application: Ensure that executive actions align with creating and maintaining organizational health through cohesive leadership and strategic clarity.

 

6. Cultural Reinforcement: Sustaining Organizational Health

Book: Silos, Politics, and Turf Wars:

  • Key Points:

    • Overcoming Silos: Breaking down barriers between departments.

    • Creating a Thematic Goal: A single, overarching goal that unites the organization or team.

    • Clarity and Communication: Consistently reinforcing the thematic goal.

  • Application: Focus on a unifying goal to eliminate silos and politics, ensuring that all departments are aligned and working towards a common purpose.

 

7. Execution: Practical Implementation and Day-to-Day Operations

Book: Getting Naked:

  • Key Points:

    • Vulnerability-Based Trust in Client Relationships: Being open and honest with clients, it's called naked consulting.

    • Overcoming Fear: Transparency about weaknesses and mistakes, be happy to take a bullet.

  • Application: Apply the same principles of internal trust and vulnerability to client relationships, ensuring authenticity and strong, trust-based interactions.

 


By integrating the key concepts from Patrick Lencioni's books into this Tower of Organizational Health, leaders can systematically build and sustain a healthy organizational culture. Starting with trust and vulnerability at the foundation, progressing through clarity and alignment, having the right support structures in place, ensuring you have the right leadership motivation, the right people in the right seats, and providing cultural reinforcement and effective execution, this framework encapsulates the essential components of organizational health and leadership excellence.

 

I hope this overarching framework serves as a practical guide for leaders aiming to transform their organisations into high-performing, healthy environments where trust, communication, clarity, alignment, accountability, and effective execution are prioritised.


Each book's insights contribute to a comprehensive understanding of what it takes to achieve effective leadership and organizational health.
